~8 minute read | If ETHRAEON launched tomorrow...

First Buyer Profile

If ETHRAEON were commercialized tomorrow, who writes the first check?

🎯 Primary Target: Mid-Market European Fintech

€50M–€500M valuation EU-regulated AI-powered products
  • Why them: EU AI Act compliance is mandatory. They lack internal governance capacity. Budget exists but is constrained. Can't build, must buy.
  • Deal size: €100K–€500K ARR
  • Sales cycle: 6-9 months (compliance-driven urgency may shorten)
  • Champion: CISO / Chief Compliance Officer
  • Blocker: CTO (NIH syndrome, integration concerns)

🎯 Secondary Target: GRC-Conscious Enterprise AI Team

Fortune 500 Central AI/ML team Compliance mandate
  • Why them: Internal AI proliferation has outpaced governance. Board-level AI risk discussions. Need vendor-neutral layer across multiple LLM providers.
  • Deal size: €500K–€2M ARR
  • Sales cycle: 12-18 months (enterprise procurement)
  • Champion: VP of AI / Chief AI Officer
  • Blocker: Existing GRC vendor relationship (ServiceNow, SAP, etc.)

🎯 Non-Obvious Wedge: Government / Defense Adjacent

System Integrators NATO-aligned Sovereignty-sensitive
  • Why them: Cannot use US-controlled AI governance (sovereignty requirements). ETHRAEON's vendor-neutral, Iceland-hosted architecture is differentiating.
  • Deal size: €1M–€10M (multi-year contracts)
  • Sales cycle: 18-36 months (government procurement)
  • Champion: Program Manager / Contracting Officer
  • Blocker: Clearance requirements, incumbent primes

First Blocker

🚫 Blocker #1: "We'll just use what the model provider gives us"

OpenAI, Anthropic, and Google are adding governance features (content filtering, usage policies, audit logs). Enterprises may default to model-native governance rather than adding middleware.

Counter: Model-native governance locks you to that provider. ETHRAEON is vendor-neutral. When you switch models (and you will), governance persists.

🚫 Blocker #2: "Our GRC vendor will add AI governance"

ServiceNow, SAP, and other GRC platforms are extending into AI risk. Enterprises may wait for their existing vendor rather than adding a new one.

Counter: GRC vendors approach AI governance from a policy/checklist perspective. ETHRAEON is runtime governance-enforcement, not documentation.

🚫 Blocker #3: "Who are you? This is a one-person company."

Enterprise procurement requires vendor stability. A single-founder company with constrained capital raises continuity risk questions.

Counter: This is a real objection with no clean answer until capital is raised and team is built. Bridge capital → Series A → hire is the critical path.

Regulatory Friction Points

EU AI Act Alignment (Tailwind)

US AI Executive Orders (Mixed)

Sector-Specific Friction

Minimal Viable Commercial Wedge

✅ Lowest-Friction Entry Point

Product: "ETHRAEON Audit Trail" - Standalone EDG (Evidence Graph) for AI decision logging

  • Single-purpose: Log every AI decision with cryptographic proof
  • Integration: SDK drop-in (Python, Node.js)
  • Pricing: Usage-based (per 1000 decisions logged)
  • Entry deal size: €10K–€50K ARR
  • Upsell path: Full constitutional governance layer

Why this works: Solves a specific, urgent compliance problem (auditability). Low integration burden. Lands inside the enterprise. Expands from there.

Alternative Wedges

Consulting-Led

Sell AI governance assessments. Discover gaps. Propose ETHRAEON as solution. Higher touch, slower scale.

Partner-Led

OEM deal with GRC vendor or cloud provider. Lower margin, faster distribution. Requires partner interest.

Open Core

Open source core governance layer. Monetize enterprise features. Builds community but requires capital for long runway.

Government Pilot

Land a public sector pilot (EU institution, NATO adjacent). Reference customer. Long cycle but high credibility.

90-Day Commercial Activation (If Funded)

Days 1-30 Package "ETHRAEON Audit Trail" as standalone product. Build SDK (Python first). Create integration docs.
Days 31-60 Target 10 EU fintechs with AI products. Offer free pilot (30 days). Measure integration friction.
Days 61-90 Convert 2-3 pilots to paid. Collect testimonials. Use for Series A narrative.

Constraint: This plan requires €50K bridge minimum. Without capital, no commercial activation.
